Developer Burnout: The Signals Your Velocity Dashboard Doesn't Show

Your best developers are often the ones closest to burnout. High commit rates, fast PR turnaround, lots of deployments — these look great on a DORA dashboard. But they can mask overwork, context-switching fatigue, and the emotional tax of carrying an entire team's technical decisions.

The Productivity Paradox

Engineering leaders are obsessed with velocity. Commits per developer, PRs merged per week, deployment frequency—these metrics feel objective and measurable. Lines of code, commit frequency, deployment count—these are activity metrics, not health metrics. A developer burning out may actually show *increased* activity before they crash. They're trying to "prove themselves." They take on extra work to feel productive. They context-switch constantly because everything feels urgent.

Meanwhile, their actual contribution to team health—thoughtful review, shared knowledge, sustainable practices—is quietly declining. Your DORA metrics look better than ever right before your best developer quits.

Surveys can catch this, but they're lagging indicators. By the time employees report low wellbeing on an engagement survey, they're already updating their LinkedIn profile.

Practice-Level Health Signals

Instead of measuring activity, measure practice quality. Practice data gives you leading indicators—early warning signs that something is wrong with team health before productivity collapses.

Are code reviews thorough? Are PRs getting careful, distributed review? Or is there one person reviewing everything in 2 minutes? Time-to-review is a proxy for engagement depth.

Is knowledge being shared? Do multiple team members review changes, or is the same person the sole gatekeeper? When knowledge concentrates on one person, you're watching single-threaded ownership develop in real time.

Are testing practices improving or degrading? Is test coverage staying flat while complexity grows? Are new tests being written with care, or are they checkbox exercises? Test quality trends reveal how much engineers actually trust their changes.

Is operational runbook quality maintained? Are runbooks being updated? Are incident postmortems driving documentation improvements? A decline here signals that operational excellence is being sacrificed to keep up with velocity.

These metrics are forward-looking. They tell you about team health *today*, not after people have already left.

The Retention Connection

Talent retention is the #1 anxiety for engineering leaders. The cost of replacing a senior engineer is 6–9 months of salary, not counting the disruption to remaining team members. Practice visibility helps you spot the patterns that precede attrition before it happens.

When you see decreasing review engagement, growing single-point-of-failure risk, or declining documentation investment from a specific person or team, you have a signal. That's when to act—increase autonomy, redistribute ownership, reduce on-call load, create space for refactoring. Not after they've given notice.
