What Your Board Is Really Asking About AI — And How to Answer with Evidence

The Questions Have Changed

In 2024, boards asked "What is AI?" In 2025, they asked "Are we using AI?" In 2026, the questions have sharpened entirely. Now they're demanding: "Where has AI improved margins?" "What's the ROI on our AI investments?" "Who's accountable when AI makes a bad decision?" "Are we building sustainable advantage or vendor dependency?"

Boards are done with excitement. They want accountability.

The ROI Question: Activity vs. Outcomes

Boards have learned to spot vanity metrics. Number of pilots, employees trained on AI, tools adopted — these don't translate to business value. What boards want: before/after metrics on specific workflows. Where has AI saved time, and where was that freed capacity redeployed? What's the kill-switch if a project fails to deliver?

Only 25% of AI initiatives have delivered promised ROI (IBM). Your board knows this statistic. You need evidence, not enthusiasm.

Governance: As Serious as a Financial Audit

Boards now treat AI risk with the same seriousness as cybersecurity or financial audit. They want to know: Is AI risk embedded in your enterprise risk framework? How are you managing data lineage, bias, and model drift? What's your third-party AI vendor audit process? How are you governing shadow AI usage?

Practice-level data gives you answers to all of these questions. When you can show that your development practices maintain quality standards even as AI tools accelerate development, that's governance the board can trust.

Strategic Alignment: Asset or Vendor Trap?

Boards are increasingly asking whether AI investments are building durable internal capabilities — "strategic assets" — or creating vendor dependency. Are you training your own models or entirely dependent on third-party APIs? Could you switch AI providers without rebuilding everything? Is the value in the AI tool itself or in how your team uses it?

Practice scoring helps here too: teams with high practice maturity extract more value from AI tools because their underlying processes are sound. The AI amplifies good practices rather than accelerating bad ones.

Workforce Readiness: The Human Side

Boards want to know about psychological safety (are employees afraid of being replaced?), upskilling investment (are we developing the right skills?), and talent strategy for managing agentic AI workforces.

Practice frameworks give employees growth ladders and measurable improvement targets — which addresses both the upskilling and the psychological safety concerns.

Stop presenting AI as a technology initiative. Present it as a capability initiative with measurable practice data.
